AI agents do more than draft text. They carry out whole workflows across your systems, with a person approving the steps that matter. Here is what they are, where they work well for SMEs, and how to start safely.
Most businesses use AI as an assistant: you ask, it drafts, you copy and paste. Useful, but the person is still doing all the joining up. AI agents change that. They can carry out a whole workflow across your systems, from the first email to the finished task.
This is the final step in our six-step guide to AI implementation, and the one where the biggest time savings sit.
Assistants, automation and agents
It helps to separate three things that are often lumped together:
- AI assistants respond to a person. You ask a question or give a task, and it produces text, analysis or an image.
- Traditional automation follows fixed rules: when this happens, do that. Reliable, but it breaks when anything unexpected appears.
- AI agents combine the two. They work towards a goal, read the situation, decide on the next step and take action in your systems, such as your inbox, CRM, calendar or accounts, within limits you set.
The advantage of agents is that they cope with the messy, varied inputs that defeat rule-based automation: emails written in different ways, documents in different formats, requests that need a little judgement.
Where agents work well for SMEs
Some examples of workflows we see automated with agents:
- Enquiry to quote. Read a new enquiry, check the CRM for history, draft a quote from your price list and queue it for approval.
- Meeting to CRM. Turn a call recording or notes into a summary, update the deal record and draft the follow-up email.
- Invoice chasing. Check overdue invoices, draft a reminder in the right tone for each client and send once approved.
- Client onboarding. Collect details, create records in each system, send welcome information and book the kick-off.
- Reporting. Pull figures from several tools each week, write the commentary and send the report.
Choosing your first workflow
The best first candidate is:
- Frequent. It happens daily or weekly, so savings add up.
- Mostly predictable, with some judgement. Too rigid and simple automation will do; too complex and it is not a first project.
- Digital. The information already sits in email, documents or systems.
- Measurable. You can time it before and after.
- Low risk if something goes wrong. Start with internal work or tasks with an approval step.
Keep a person in the loop
Agents should not be given free rein on day one. We build in approval points wherever an action is hard to undo or visible to a client: sending external emails, committing to prices, moving money or changing records in bulk.
As confidence grows, some approvals can be relaxed. Many never should be. That balance is covered by the guardrails you set in Step 4.
Build it where you own it
Agents need access to your systems, so where they are built matters. We build them inside your own accounts, using the tools you already pay for and established automation platforms, so you own the workflow, the data and the logic. Read how we work inside your systems.
We practise this ourselves. We rebuilt our own agency operations with AI, and wrote up the lessons in our case study on building our CRM with AI.
Risks to manage
- Permissions. Give each agent access to only what it needs.
- Compounding errors. A wrong step early in a workflow can carry through. Approval points and checks catch this.
- Runaway costs. Cap usage so a looping workflow cannot run up a large bill. See our guide to AI costs.
- Untrusted inputs. Agents reading outside emails or web pages need protection against hidden instructions, covered in our AI and GDPR guide.
Start small, then scale
Automate one workflow end to end, run it with approvals for a month, measure the time saved, then move to the next. Three well-run workflows usually deliver more than ten half-finished ones.
How we can help
Our Fractional AI Operator service designs, builds and runs AI agents and automations inside your systems, from £2,500 a month. If you are not sure which workflow to start with, our AI Ops Audit will identify and cost the best candidates.
